WHAT IT IS

The Reckoning follows an Operator Review, because there has to be something agreed to reckon against. The Operator Review decides what to change. The Check tells you whether you did the Fix. The Reckoning tells you whether it made a difference, and the test of that is whether AI has become leverage or is still amplifying the gap.

You rerun the diagnostic a day or two before we talk, so we start with two results, not one. Then we take what you said you would change, one thing at a time, and put each in one of four boxes. Fixed. Improved. Stuck. Not attempted. There is no box for “in progress”, because in progress is not a status, it is an absence of evidence. Improved covers real movement that is not finished.

Either the pattern moved or it did not, and both are useful. If the moves happened, you will see where. If they did not, we work out what got in the way, because that is usually the more valuable conversation.

This is the part most measurement skips, because a result that could come back negative is nobody’s friend but yours.

what happens in the room

Forty-five minutes with me, on a video call. One question first, before you see either result. Are you running a better business than you were ninety days ago, and what is materially different? Cash you can see. A price you raised. A decision that no longer needs you.

Then the two results side by side. Same twenty-eight statements, same five lenses, so the comparison is like for like: the pattern then and now, the two exposures then, and whichever two are most exposed now. What moved, and why. What didn’t, and why not.

Then each commitment. What you did. What changed. What stopped you where it didn't happen. Supportive, but not cosy. That's the point of the name.

Then the new constraint, because fixing one thing exposes the next. Cash is sorted and now you can see that conversion is the problem. That's the work succeeding.

We finish with the next ninety days. Sometimes three outcomes, each tied to a Fix, its Check and a measure of whether it happened. Sometimes one: do the Fix you already have. If something is Stuck because the work didn't get done, the answer is not three more things to read.

What we are really testing is whether the ground under your AI use got firmer. Closing a gap means what you hand to the machine is now reasoning about your business rather than a plausible average of businesses like yours. You still do the judging. The difference is that you now know what it is working from.

A one-page scorecard, the next day. The diagnostic then and now. Each commitment in its box. What changed, in plain terms. The constraint now. The next ninety days, with a Fix, a Check and a measure for each. And, if you want to do it again, the next Reckoning.

After four of these you have a year's evidence of what you changed and whether it worked. Most operators never get that about their own business.

WHAT HAPPENS AFTER

Nothing you haven’t chosen. The scorecard stands on its own.

Most people go back into the Library with the next Fixes named. Some decide they have enough to work on. Some come back in ninety days.

Every exposure you close is one more thing you can hand to the machine knowing what it is working from. That is what ninety days is measuring.

The Reckoning is not a conclusion. It is the loop going round again: you rerun the diagnostic, we find what is exposed now, and it is usually not what was exposed ninety days ago. Some people do this once. Some do it every quarter, because the business keeps changing and so does what it is costing them.
